Textile Material Buying in 2025: A Cost Controller’s 6-Step Checklist

A practical, step-by-step checklist for buying polyester, elastane blends, carbon fiber reinforced materials, and other textile materials without letting total costs get out of hand. Written from a procurement manager’s perspective.

I manage procurement at a 170-person textile manufacturer. We make industrial fabrics—webbing, filtration media, protective textiles—not fashion fabrics. My job is buying the yarns, fibers, and base fabrics that go into those products, and I’ve managed roughly $1.4M in annual material spend since 2018. That’s six years of invoices, vendor negotiations, and spreadsheets that have made me a little obsessive about total cost.

This checklist is for people in the same seat: procurement leads, production managers, plant owners who buy polyester, elastane blends, or specialty textile materials. It’s not for someone buying fabric for a clothing line—different priorities, different rules. Six steps. I use them in this order every time I evaluate a new material or supplier.

Step 1: Start with the application, not the fiber name

The most expensive phrase in textile procurement is “we need something strong.” Fiber names don’t carry enough information to buy from. It’s like ordering “a vehicle” and expecting the right part to show up.

The fix is writing down four or five measurable requirements before you ask for quotes. Not “good abrasion resistance”—a specific test, a specific threshold. Tensile strength in Newtons or pounds. Tear strength by ASTM D2261. UV stability with a required percentage of retained strength after 500 hours. If a requirement can’t be tested, it can’t be quoted. And if it can’t be quoted, it can’t be compared.

This sounds basic, but it’s where people go wrong. I once audited our 2023 spending and found we’d been buying a coated polyester for a product that never touched the chemical it was coated for. The coating added $0.38 per yard—a cost that had sat in our system for four years because nobody asked the engineer what test the product actually had to pass. Removing it didn’t change the product’s performance at all.

And don’t let terminology trick you into thinking you’re specifying something. People type “rope fiber crossword clue” into Google and get sisal or jute as the answer. That’s fine for a puzzle. In procurement, a fiber name is a category, not a specification.

Step 2: Know your blend—what is polyester elastane?

Once the application is defined, the material conversation gets clearer. One question I hear constantly from manufacturers is what is polyester elastane, so let’s settle it: it’s a blend of two fibers. The polyester gives strength, dimensional stability, and lower cost. The elastane gives stretch and recovery. Most polyester elastane fabrics are 85 to 95 percent polyester with 5 to 15 percent elastane.

Here is where the cost trap hides. Elastane is dramatically more expensive per kilo than polyester. A fabric labeled “polyester elastane” with 5 percent elastane is a completely different cost structure than one with 12 percent elastane, yet I’ve received quotes that just said “polyester elastane” and expected me to treat them as comparable. They weren’t.

So get the exact ratio in writing, and understand what happens if the mill substitutes. If the spec calls for 92/8 and the supplier ships 95/5 because “it feels the same,” that’s not a minor change. Your product’s recovery performance changes, and if the fabric is going into something with a performance guarantee, you’re the one who eats the claim. Put the ratio on the PO. Don’t assume it’s implied.

Step 3: Run total cost before you compare price per yard

Unit price is the most misleading number in any quote. The lowest price per yard can be the most expensive option once you add freight, payment terms, minimums, and reject rates.

In Q2 2024 I compared three quotes for a 50,000-yard order of 92/8 polyester elastane. Supplier A quoted $2.27 per yard, freight included, with split shipments allowed at no charge. Supplier B looked better on the surface at $2.14—until I loaded in the $4,200 freight charge, the prepayment requirement, and a minimum order that meant carrying 65 days of inventory. The difference in total landed cost was roughly $18,000 in Supplier A’s favor. The “$0.13 cheaper” unit price was a red flag, not a saving.

Here’s the calculation I run on every quote:

  • Unit price plus freight per yard
  • Payment terms—does prepaying tie up working capital?
  • Minimum order quantity versus what you actually need
  • Expected reject or off-spec rate
  • Testing and third-party certification costs
  • Cost of a missed deadline if the shipment slips

The spreadsheet takes ten minutes. It has saved me from at least three bad decisions, including one where my gut told me something was off even though the numbers looked clean. Turned out the cheap supplier was buying greige goods on the open market and finishing them in a rented plant—no lot traceability at all. The unit price was low for a reason.

Step 4: Challenge expensive specifications like carbon fiber reinforcement

Here’s a question I ask engineers more often than you’d think: does this actually need to be carbon fiber?

Carbon fiber reinforcement isn’t a marketing phrase. For rigid composite parts—aerospace components, high-end sporting equipment, certain automotive structures—carbon fiber is the right answer and nothing else comes close. If that’s your application, the cost is justified.

But I’ve seen carbon fiber reinforcement specified for products that are not composites at all: industrial webbing, hoses, conveyor belts. In those applications, what matters is tensile strength and creep resistance. High-tenacity polyester can often meet the same numbers at a fraction of the cost. One engineer insisted on carbon fiber reinforcement for a lifting strap spec in 2024. When we tested a high-tenacity polyester version against the required load, it passed. Total cost was about 40 percent of the carbon fiber option.

Don’t be the buyer who pays for prestige fibers because the spec writer used a word without thinking about the application. Ask for the test data behind the spec. If there’s no test data, the material choice deserves to be challenged.

Step 5: Qualify the supply chain—where you buy matters

The cheapest supply source isn’t always the supplier; it might be a broker who doesn’t actually control the material.

When you shop Reliance products or any major producer’s materials, you want traceability. For our polyester purchases, we work with suppliers who can show batch-level test certificates and a clear chain back to the original manufacturer. I’m not brand-agnostic on this: if we’re paying for a specific producer’s material, we want the lot numbers to prove it.

When qualifying a new supplier, I check four things:

  1. Can they show a certificate of analysis for the last three lots they shipped?
  2. Do they manufacture, or do they buy on the open market and resell?
  3. What happens if a lot fails testing—who pays for the rework?
  4. How long have they supplied this specific product, not just “textiles” in general?

I can only speak for our segment—mid-volume, fairly consistent orders. If you’re a small brand doing short production runs, your priorities might be different. But traceability matters in every segment; it’s just a question of how much you’re willing to pay for it.

Step 6: Verify every order, every time

A good supplier relationship is not a reason to stop testing. It’s the reason you can test and find small problems before they become big ones.

We require a pre-production sample from the actual lot that will be run. That sounds obvious, but many suppliers want to send a “reference sample” from their lab or a previous production run. Not the same thing. The first order I ever placed came back with a shade variation that the free sample didn’t show. The redo cost us $1,200 and a week of production time. Now the rule is simple: no sealed sample, no order.

If you’re ordering 100 percent polyester for a low-risk application, maybe you don’t need full testing on every lot. But polyester elastane, carbon fiber reinforced products, or any material with a performance claim? Verify. A defect rate isn’t zero just because the supplier has a good website.

Common mistakes I still see in textile buying

To close, here are the recurring errors that cost manufacturers real money:

  • Buying fiber names instead of specifications. “Polyester elastane” is not a purchase order. The ratio, the construction, the test limits—those are the purchase order.
  • Comparing only unit price. The $0.13 per-yard difference became $18,000 in our example. Always run the full landed cost.
  • Treating all elastane blends as equal. Five percent elastane and 12 percent elastane are different materials with different price structures.
  • Ignoring the supply chain. If you can’t trace the material back to a production lot, you don’t actually know what you’re buying.

Textile buying has changed since I started in this role. The fundamentals haven’t. Define the application, understand the blend, run the total cost, challenge expensive specs, and verify what shows up at your dock. Do these six things consistently and you’ll save more than any discount negotiation ever will.
